What does it cost to rebuild a marine diesel engine?
My boat has a Volvo Penta D2-55 with about 7,000 hours, an oil leak from the sump and another near the gearbox. What should I budget for a proper rebuild, and how do I decide whether replacing it makes more sense?
Answer
For a typical 20 to 60 hp yacht diesel, budget £5,000 to £10,000 for a professional rebuild including straightforward removal and refitting; extensive damage or difficult access can push the bill beyond £12,000. Check that it needs rebuilding first: a leaking sump, rear crankshaft seal or tired injectors may only need a targeted repair costing much less.
Check the engine first
Start by measuring hot oil pressure, checking cold-start behaviour and oil consumption, and testing compression against the manufacturer's limits. These checks help distinguish worn cylinders and bearings from faults in the fuel system or external equipment.
Record coolant loss, any history of overheating and whether the oil level falls or rises. A rising level can indicate fuel or coolant contamination. Ask the engineer to trace each leak before quoting.
On a Volvo Penta D2-55, oil around the bellhousing needs tracing: engine oil and gearbox oil point to different repairs. A corroded sump and leaking rear crankshaft seal do not, by themselves, establish internal wear. At 7,000 hours, condition and maintenance history matter more than the hour counter.
Disconnect the batteries and use properly rated lifting equipment before removing the engine.
Repair and rebuild costs
These are broad UK budgeting allowances. Ask for VAT-inclusive quotations, as labour rates, the choice of genuine or aftermarket parts, and access can change the figures substantially.
- Diagnosis: £200 to £600. Covers inspection and basic tests. Injector removal, laboratory oil analysis or seized components can add to the bill.
- Cylinder-head overhaul: £1,500 to £3,500 fitted. Typically covers removal, pressure testing, valve work, gaskets and reassembly, provided the head is reusable and the bottom end is healthy.
- Full rebuild of a 20 to 60 hp engine: £5,000 to £10,000 installed. Assumes a reusable block and crankshaft, normal machining and straightforward lifting access.
- Larger 80 to 150 hp diesel: £10,000 to £20,000 or more installed. Turbochargers, injection equipment and extensive machining can raise the total considerably.
Large, high-output motorboat diesels need individual quotations. Rebuilds can cost tens of thousands of pounds per engine, so small yacht figures are a poor guide.
What the quotation should include
The word "reconditioned" has little value without a written scope. A full overhaul should involve dismantling, cleaning and measuring the engine, then replacing or machining parts according to its workshop limits.
- Check cylinder bores, pistons, ring grooves and crankshaft journals; specify honing, reboring or replacement liners where appropriate.
- Inspect main and big-end bearings, crankshaft thrust clearance, oil pump and cylinder head.
- List replacement rings, bearings, seals, gaskets and any model-specific single-use fasteners.
- State whether injector testing, injection-pump work, cooling-system cleaning and a loaded test are included.
- Include removal, transport, lifting, refitting, alignment where applicable, fluids and commissioning.
